The problem
In 2026 the Romanian boutique-gym playbook lives or dies on Instagram. A single transformation Reel — three months of HIIT, a before/after, a coach tagging the member — can dump 200–400 comments and DMs in a night. Our client ran two bright, packed studios in Floreasca and Tineretului: 780 active members, 42 group classes a week, three coaches on the floor at peak, and exactly one person minding the Instagram inbox between sets. That person was usually also teaching the 19:00 functional class.
The pain was not reach. Reach was fine. The pain was speed-to-trial. A prospect who comments 'what's the trial offer?' at 22:41 on a Sunday does not wait until Monday's front-desk shift. By 07:00 she has DMed three other studios in the same neighbourhood, and the gym that replies first books the trial — and, over a year, the 1,800–2,500 € membership. Internal tracking showed 64% of Instagram inquiries arriving after 20:00, and a median first-human reply of 11 hours. Trial conversion from Reel traffic sat at 7%.
No-shows were the second leak. Free trials sounded generous on Reels and felt free to skip. Roughly 41% of booked intro sessions never walked through the door, which meant a coach held a slot, a welcome pack sat unused, and the follow-up sequence started from cold. The front desk was tired of chasing people who had never paid a leu and never signed a waiver.
Then Meta made the economics impossible to ignore. The Meta Business Agent — live across WhatsApp, Instagram, and Messenger since June 2026 — had been free during the July test window. On 1 August 2026 token billing kicked in at $2.00 per million tokens, roughly 4–5 cents per typical conversation, with free service messages also ending on 1 October. For a studio drowning in low-intent 'what are your hours?' DMs mixed with high-intent trial asks, dumping every message onto Meta's native agent meant paying AI rates for FAQ noise. The founder’s line at kickoff: 'we either own the cost curve before August, or Reels become an expensive hobby.'
What we built
We did not rip out Glofox — the schedule, class caps, and membership billing already lived there and the coaches trusted it. We wrapped a purpose-built AI agent around Instagram (comments, story replies, DMs), WhatsApp, and the website chat that owns the trial conversation end to end, writes confirmed bookings into Glofox, and escalates to a human the moment the ask turns clinical, contractual, or weird.
Two rules with the owners on day one. First: the AI never invents a class that is full, a price that is not on the rate card, or a medical claim. Injury history is collected as a flag for the coach, not as a diagnosis. Second: every paid membership and every freeze/transfer decision is signed by a human. The agent books trials and answers the catalogue; money and medicine stay with people. That split also kept us clean under GDPR for health-adjacent data and under the EU AI Act's transparency expectations — every chat opens with a clear 'you are talking to an automated assistant' line.
- Reel-to-DM capture: every comment containing trial/price/schedule intent on a tracked Reel triggers an Instagram DM within 60 seconds with the current intro offer, the next three open trial slots by location, and a one-tap hand-off to WhatsApp if the prospect prefers — comment-to-DM conversion on tagged Reels jumped from noise to a measured funnel
- 24/7 trial qualifier: asks goal (strength / fat loss / Hyrox prep / return-from-break), preferred days, location, and a short injury flag, then scores intent — tire-kickers get the FAQ pack and a soft CTA; high-intent leads get a held slot
- Glofox booking + 49 RON deposit: confirmed trials write into the class roster with coach assignment, send a Stripe Checkout link for a refundable intro deposit, and only lock the slot after payment — the deposit alone collapsed casual no-shows
- Digital waiver + pre-visit pack: GDPR-compliant e-sign waiver, what-to-bring list, parking/locker notes, and a T−24h / T−2h WhatsApp reminder with a reschedule link — so the front desk stops re-explaining the same three things
- Meta cost gate: FAQ and catalogue answers run on a cheap retrieval path; only multi-turn, high-intent trial conversations consume full LLM tokens — and native Meta Business Agent is used as a fallback channel, not the default brain, so August 1 billing did not torch the margin
- No-show and freeze recovery: missed trials trigger a same-day reschedule offer; members who go dark for 14 days get a coach-toned WhatsApp nudge with two class suggestions matched to their last attendance pattern — not a blast, a single personalised ping
- Coach escalation queue: anything mentioning chest pain, post-surgery return, pregnancy, or 'talk to a manager about my contract' jumps to the duty manager with the full transcript — the model never improvises on health or money disputes
The results after one quarter
By the end of the measured quarter the agent was handling about 9,200 Instagram and WhatsApp conversations a month with a median reply under a minute, around the clock. Reel-attributed trial bookings rose 3.1× versus the prior quarter on roughly the same content cadence — same coaches, same style of Reels, radically different response latency.
Show-up flipped. Trial no-shows fell 58% once the 49 RON deposit and digital waiver were mandatory before the slot locked. Coaches stopped holding empty intro pads at 19:00, and the welcome-pack shelf stopped looking like a museum of abandoned towels. Of members who completed a trial in the quarter, 44% converted to a paid plan inside 10 days, up from 29% when trials were free and unsigned.
The August 1 cliff was the quiet headline. Compared with a modelled 'leave everything on Meta Business Agent' baseline at ~4–5¢ per conversation across the studio's full DM volume, the gated stack cut Meta-related AI token spend 71% while keeping reply quality on the money conversations. FAQ noise stopped burning the expensive meter. Two neighbouring studios that stayed on the native agent through early August told the founder their July 'free' month had quietly become a four-figure line item — without a matching lift in memberships.
Front-desk hours moved back onto the floor. The person who used to dig through Sunday-night DMs between classes now spends that time on in-gym onboarding, and the owners finally have a dashboard that attributes each trial to a Reel, a Story, or a WhatsApp referral instead of a vibes-based marketing meeting.
What we'd do differently
We launched without forcing the deposit on the first two weeks, afraid it would scare Reel traffic. It did not scare serious leads — it filtered the ones who were never going to show. We should have made the 49 RON hold mandatory from day one; the no-show curve only bent when we did.
We under-invested in Story reply flows early. Story sticker replies ('which location?' / 'trial this week?') were a bigger intent signal than feed comments, and for two weeks they fell into a slower path. Wiring Stories into the same 60-second qualifier would have pulled the 3.1× number earlier.
The line we would underline for any gym staring at Meta's token meter in August 2026: do not put every DM on the most expensive brain. Automate the trial path — qualify, book, deposit, waiver, remind — and keep a human on health flags and contract fights. Reels will keep sending you traffic at midnight. The question is whether that traffic becomes a member or a line on someone else's invoice.
