The problem

Romanian optical retail has two calendars that collide every year: the school year and the Meta product calendar. Our client ran five stores and three consulting rooms across Bucharest, Cluj, Iași, Timișoara, and Brașov — a classic mix of walk-in frame shopping, booked optometry exams, contact-lens refills, and a growing B2B side helping employers reimburse screen-work glasses. By late August 2026 the front of house looked like a call center that also sold eyewear.

The first surge was Instagram. A single Reel about 'ochelarile pentru școală' — kids trying on durable acetate frames between homework and football practice — pulled thousands of comments and DMs in 72 hours. Parents wrote at 21:40 asking whether a seven-year-old could be seen Saturday, whether blue-light lenses were 'necessary,' whether last year's prescription was still fine. Reception answered fast between 10 and 18 and barely at all after. Roughly 64% of after-hours Instagram inquiries from the last two August weeks of 2025 had gone unanswered past 20:00 — and those parents booked elsewhere before Monday.

The second surge was quieter and more bureaucratic: employer reimbursement. After OUG 53/2024 and HG 64/2025, public-sector staff who work at screens can reclaim up to 500 lei for special corrective devices, and private employers have their own SSM obligations for VDU workers. That means medicina muncii referral, ophthalmology exam, invoice, and a dossier chase that reception used to run by email and USB sticks. Each incomplete pack meant a teacher or civil servant who left with frames but never came back for the paperwork — and never referred a colleague.

The third clock was Meta itself. From 1 October 2026, WhatsApp service messages and in-window utility templates stop being free. A booking bot that burns eight free-form messages to collect a child's name, age, city, preferred store, and time slot was about to become a line item. Rates were due by 1 September. Meanwhile EU AI Act Art. 50 transparency obligations had been live since 2 August 2026: the first message had to disclose that the customer was talking to AI — not bury it in a footer. The founder put it plainly at kickoff: 'If we answer slowly we lose September. If we answer chatty after October we lose the margin on September.'

What we built

We did not replace the optical PMS or the lens-lab order system the stores already trusted. We wrapped an AI concierge around Instagram, WhatsApp, and the booking calendar that owns the conversation, the intake, the reimbursement dossier assembly, and the e-Factura draft — and escalates the second a clinical judgment or a money dispute appears.

Three hard rules with the optometry lead on day one. First: the AI never diagnoses, never estimates diopters, never says a child 'needs' progressive lenses or blue filters — it books an exam and answers product/logistics questions from an approved catalogue. Second: Art. 50 disclosure sits in the first sentence of every first contact, in Romanian and English ('Sunt un asistent AI…' / 'I'm an AI assistant…'). Third: WhatsApp Flows collect the heavy fields in one structured screen so October's per-message bill stays survivable. Humans approve every exam slot conflict, every discount, every employer dossier that leaves the building.

  • Exam booking co-pilot (no diagnosis): books control oftalmologic / optometrie slots only; any symptom language (sudden vision loss, flashes, eye pain, post-op questions) routes to a human optometrist or ophthalmology partner within two minutes with a structured summary — the model never suggests a prescription
  • Back-to-school campaign brain: tags leads from school Reels, prioritises under-18 slots in the first two September weeks, and nudges parents who abandoned mid-Flow within 24 hours via Instagram (still free-form in-window) before burning a paid WhatsApp template
  • Employer reimbursement assembler: for screen-work dossiers, gathers medicina muncii referral checklist, ophthalmology result, e-Factura, and store invoice into a single PDF pack the customer can forward to HR — public-sector 500-lei packs and private SSM packs use the same pipeline with different cover sheets
  • Glasses-ready and contact-lens refill engine: when the lab marks an order ready, WhatsApp sends a short pickup message with store hours; monthly/toric lens customers get a refill nudge at the right interval without the agent inventing a new prescription
  • e-Factura B2C queue: every paid walk-in and exam generates a draft structured invoice for same-day SPV submission after manager review — including the reimbursement packs employers demand as proof
  • Third-party booker guardrails: when a grandparent or nanny books for a child, the Flow requires the parent's phone for confirmation SMS and blocks the slot from being treated as the adult's own exam — wrong-CNP / wrong-patient mix-ups dropped sharply in the first fortnight

The results after the September rush

Across the five stores, booked eye exams in September 2026 landed 3.2× the prior September on the same optometrist roster. The AI handled the Instagram and WhatsApp flood with a median reply under 45 seconds around the clock; 78% of routine messages closed without staff, and reception spent mornings on fittings and frame adjustments instead of excavating overnight DMs.

Message economics mattered as much as conversion. WhatsApp Flows cut messages per completed booking 61% versus the chatty August pilot — which is the difference between a manageable October invoice and a surprise P&L line when service messages start billing. Click-to-WhatsApp ads kept the 72-hour free entry window for paid campaigns; organic Reel traffic stayed on Instagram until the customer opted into Flows.

The reimbursement side became an unexpected growth channel. Completed employer dossier packs rose from a handful per week to a steady daily queue; three public schools in Cluj and Bucharest started sending teachers as a group after one clean pack circulated in a staff WhatsApp. Pickup no-shows on finished glasses fell after ready-notifications went live — lab shelves stopped looking like a lost-and-found.

Compliance held under pressure. Art. 50 disclosure fired on every first message from 2 August onward with zero mystery-bot complaints logged. e-Factura B2C stayed same-day for cash and card walk-ins. And because the agent refused to discuss diopters or 'what lens you need,' the clinical inbox only received true escalations — the optometry lead's audit of the first 400 escalations found no case where the bot had implied a prescription.

What we'd do differently

We shipped the Reel comment-to-DM bridge in week three instead of week one. The viral school Reel had already peaked; we caught the tail, not the crest. For any seasonal optical campaign, wire comment keywords the morning the creative goes live — speed-to-lead is the whole product in late August.

We let the agent answer too freely about blue-light filters and 'computer glasses' in the first week. Parents heard product education as clinical advice. We rewrote the catalogue answers to stay descriptive ('we sell filters in these materials, here's the price band') and to push every 'does my child need…' question into an exam booking. If you only harden one boundary in optical retail, harden that one.

We underestimated how many bookings arrive from grandparents with the wrong phone number on the child's file. Confirmation SMS to the parent is non-negotiable; we added it after two no-shows where nobody in the household knew an appointment existed. The line we'd underline for any optician facing September 2026: automate the inbox and the dossier, never the prescription — and shrink WhatsApp to Flows before 1 October, or Meta will price your chatty bot for you.
